The 31 Percent Solution

The 31% Solution: How Top Dealers Put Wasted Ad Spend Back to Work

Nearly 31% of Overall Ad Spend Goes to Waste. The Fix Is Finding It and Moving It.

Most dealers can't point to which part of their budget is the waste, so it keeps running month after month. In 121 dealer audits, C-4 Analytics found the average dealer wastes 23% of its online advertising budget before a qualified buyer sees a single ad. Top-performing dealers held that to 7.9%, through structure rather than bigger budgets.

Where Dealer Ad Spend Goes to Waste

Dealer ad waste usually sits in the same few places: ads running in towns that don't buy from the store, budget spread evenly across models that sell unevenly, campaigns that report leads without producing sales, and ads still promoting expired offers or sold vehicles. None of it shows up as a line item. It shows up as a cost per sale that keeps climbing while the budget stays flat.

Why Moving the Money Beats Cutting the Budget

Cutting the budget removes the waste and the spend that's working at the same time. The dealers who get the most from the 31% find the waste first, then move those dollars to the models, towns and campaigns already producing sales. The budget stays the same size and sells more cars.

How to Tell If Your Budget Has Waste

Ask for your spend by campaign next to the leads and sales each campaign produced, and your spend by town next to where your buyers live. If nobody can produce those two views, the waste is there and nobody's looking for it. You should also be able to see every dollar of media spend in your own Google, Microsoft and Meta accounts. C-4 Analytics clients pay the ad networks directly, so there are no hidden markups between the budget and the media.

What It Looks Like When the Money Moves

A Pennsylvania Chevrolet dealer wasn't generating enough leads, was missing its sales targets and was working with a tight budget. A cost-per-lead analysis of every campaign found two that weren't producing efficient leads, and their budget moved to the campaigns that were. Leads rose 31.66% in three months, from 398 to 524. Sales climbed 23.08% from the first full month to the third, from 39 units to 48. The store went from No. 15 in the state for Tahoe sales the previous year to No. 2.

What's in the Guide

The full guide covers where dealer ad waste hides, why moving spend beats cutting it, a waste check you can run on your own budget, and the questions to ask your marketing partner. It also includes two Chevrolet case studies, including a Maryland store that moved $1,500 a month into the models its market was buying and took the No. 1 spot in its region.

Dealer Ad Waste FAQ

How Much of a Dealer's Ad Budget Is Wasted?

Nearly 31% of overall ad spend goes to waste. In 121 dealer audits, C-4 Analytics found the average dealer wastes 23% of its online advertising budget before a qualified buyer sees a single ad, while top-performing dealers held it to 7.9%.

What Counts as Wasted Ad Spend for a Car Dealership?

Wasted ad spend is money that never reaches a shopper who could buy from the store. Common examples are ads running in towns that don't buy from the dealer, budget on models the market isn't buying, campaigns that produce leads without sales, and ads for expired offers or sold vehicles.

Should a Dealer Cut Ad Spend to Reduce Waste?

Cutting the budget removes the waste and the working spend together. The stronger move is to find the waste, then put that money behind the campaigns, models and towns already producing sales.

How Can a Dealer Find Wasted Ad Spend?

Compare spend by campaign against the leads and sales each campaign produced, and spend by town against where buyers live. Campaigns and towns with steady spend and few sales are where the waste is.

Should a Dealer Pay Google and Meta Directly?

Paying the ad networks directly puts every dollar of media spend in the dealer's own accounts, where it can be checked against invoices. C-4 Analytics clients pay Google, Microsoft and other ad networks directly.
